How to Build a Gantt Chart for a Construction Project
Construction is one of the few industries where a bad schedule shows up in physical, visible form — a foundation poured before the drainage survey is finished, or a roofing crew standing idle because the structural steel is three weeks late. A Gantt chart won't fix a bad plan, but it will expose one before it costs you money. Here's how to build one that actually holds up on site.
1. Break the project into phases before you break it into tasks
Most construction schedules fail because someone starts by listing tasks instead of phases. Start at the top: planning and approvals, site preparation, foundation and structure, mechanical and electrical (M&E), finishing, and handover. Each phase becomes a group of tasks in your chart, which keeps the chart readable even on a 100-task project.
A typical residential or light commercial build breaks down roughly like this:
- Planning: site survey and soil testing, architectural design, permits and approvals
- Site preparation: clearing, temporary access, site offices
- Structure: foundation, framing, roofing and envelope
- M&E: electrical rough-in, plumbing, HVAC
- Finishing: internal walls, fixtures, painting, landscaping
- Handover: inspection, snagging, client walkthrough
2. Sequence by dependency, not by wish
The single biggest cause of blown construction schedules is sequencing tasks in the order you'd like them to happen rather than the order the physical world allows. Foundation work cannot start before permits are approved, no matter how much pressure is coming from the client. Mark these as hard dependencies in your chart — a task that can't start until another finishes — rather than just listing them one after another and hoping.
Soft dependencies matter too: internal finishing can often start in one section of a building while structural work continues in another. A Gantt chart that shows this kind of overlap, instead of a rigid waterfall, is usually the difference between a 90-day plan and a realistic 120-day one.
3. Build in float, not optimism
Weather delays, inspection re-scheduling, and material lead times are not edge cases in construction — they're the normal operating condition. Add float (buffer time) after weather-exposed phases like roofing and external works, and before any milestone tied to a regulatory inspection. A schedule with zero float isn't ambitious, it's fragile.
4. Mark milestones separately from tasks
Regulatory sign-offs, client approvals, and structural inspections aren't durations — they're single points in time that gate everything after them. Marking them as milestones (rather than one-day tasks) makes it immediately visible on the chart which dates the whole project pivots around.
5. Assign a person in charge to every task, not every phase
"Structural work" assigned to "the site team" is not accountability — it's a placeholder. Assign each task to the specific person who owns the decision to mark it complete: the site engineer, the M&E subcontractor lead, the architect. When a task slips, you want to know who to call, not which department to blame.
6. Update it weekly, or don't bother making it
A Gantt chart that reflects month-one reality in month three isn't a planning tool anymore — it's a historical document. Whatever tool you use, the schedule needs a five-minute weekly update: mark what's actually done, shift what's slipped, and re-check whether downstream dependencies still hold.
